Managing Stakeholders Isn’t About Updates — It’s About Relevance

Problem Statement:
Stakeholder: "You never updated us."
Team’s Effort: The team had been sending weekly updates via email, but the stakeholders still felt left out.
Why did the message fail to reach the stakeholders?
Root Cause: The issue wasn’t about lack of communication; it was about context.
Example: The team sent updates like:
"The project is progressing as planned." But the stakeholders didn’t understand the significance of these updates. Why did it matter to them?
Impact: The stakeholders felt ignored, leading to frustration and an escalation. Now, the team finds themselves defending their efforts instead of solving the issue.
Example:
Team emails: “Here are all the updates from our side. See the attached email threads.” But the stakeholders still don’t feel informed because the updates lacked context.
Solution: To avoid this issue, we need a structured approach. Introducing:
The ICE Framework
• Intent
• Context
• Effect
How ICE Frameworks Works:
1. Intent: Why are we sharing this information? What is the purpose? Example: "The intent behind this update is to inform you about the milestone we’ve reached, which directly affects your delivery timeline."
2. Context: What’s changed? What’s the background the stakeholders need to know? Example: "Last week, we encountered a delay due to server downtime, which impacted the module delivery."
3. Effect: How does this impact them? What’s the next step?
Example: "Because of this delay, we’ve revised the delivery schedule, and the new timeline is attached for your review."
How ICE Framework can Help:
By structuring updates with ICE, you can:
• Ensure your messages are clear and actionable.
• Avoid misunderstandings and escalations.
• Provide timely, relevant information.
Example:
Instead of a vague “Everything is on track,” you’ll say:
"The team has completed X task this week (Intent). Due to _____ reason, the task was delayed (Context). As a result, we’ve revised the delivery timeline (Effect)."
